The Same Overhead Sells a $50K Deal or a $500K One

FOUNDER FIELD NOTE
The Benchmark  ·  Money

Most boutique consulting projects sell for $5K to $50K. One member firm moved its average deal from under $200K to $700K in about 18 months, and close rates improved while it happened.

This member walked a room of peers through the numbers. Four or five years ago the firm was running about 50 projects through a very small team, exactly the high-volume, thin-margin hamster wheel the founder now warns against: lots of activity, no leverage on pricing.

The turn started with one observation about where the cost of a client actually sits.

“Onboarding a new client at $25,000 or $50,000 per project is really the same operational tax. The same level of effort as onboarding a $500,000 client project. It’s the same contracts, the same kickoffs, the same project management overhead.”

The fix was not just raising prices, and the member was explicit about that. The firm restructured who it sold to, what it sold, and how it sold it, as a team system rather than one rainmaker landing bigger fish. Average deal size went from roughly $188K to about $300K the next fiscal year, then hit $700K.

Why it matters to you

Every deal you close carries a fixed tax in contracts, kickoffs, and management before you earn a dollar of margin. At a $25K average, that tax eats the deal. The benchmark to check is not your close rate or your utilization. It is your average project value, because that number decides how many times per year you pay the tax.

Your one thing

Pull your last 12 months of closed deals and compute the average project value. If it sits in the industry’s $5K to $50K band, price the operational tax you paid per deal and ask what would have to change to double the average.
